1. Read Chapters 5 to 8 first, in order. They are the four rules and every later chapter refers back to them.
2. Then read Chapter 18 before you promise anybody a frequency. One word chosen in an afternoon sets the number of deadlines you face every year for as long as the newsletter runs.
3. MEASURE three issues before choosing a frequency. Do not estimate. The gap between estimate and actual is routinely a factor of three, and research and replies are the two categories people budget at zero.
4. Multiply your candidate frequency by fifty-two - or twenty-six, or twelve - at your measured hours. Then compare that annual figure with your available hours in your WORST month, not your typical one.
5. Build a buffer of three finished, scheduled issues BEFORE opening payments. It costs three extra issues over about four months and it is the only mechanism that converts an emergency into an inconvenience. There is no cover in this business; nobody else can write the issue.
6. Whenever you draw on the buffer, the next cycle produces two issues rather than one. A buffer used and not rebuilt is a buffer you had once.
7. Calculate the silent-subscriber share monthly: paying subscribers who have not opened in sixty days, over all paying subscribers. Four minutes, from a filter your platform already has. It predicts cancellations one to two quarters ahead and is the only forward-looking number here.
8. Write the sentence almost nobody writes: what happens if you cannot send. It converts a missed issue from a silence into an event you already described, and silence is the only genuinely damaging option.
