How this one is meant to be worked through, in the author's own words:
1. Read Chapters 5 to 8 first, in order. They are the four rules and every later chapter refers back to them.
2. Then read Chapter 19 - onboarding - before taking a single payment. It is about nine hours of work and it is worth more than everything else in this book combined. It is also the work nobody does, because it is unglamorous writing for members who do not exist yet.
3. Build the cohort table in month one. Members grouped by the month they joined, tracked across every subsequent month, with joiners and leavers recorded separately. It cannot be reconstructed later without join dates, and join date is the one field that cannot be added retrospectively.
4. Calculate monthly churn as members lost divided by members at the START of the month, on a rolling three-month basis, excluding failed payments until they have failed to recover. Average tenure is one divided by churn, and it is the version you can act on.
5. Measure first-fourteen-day participation for every intake cohort. It is the only leading indicator in the business - it moves two to four months before churn does. A working target is 50 to 65 per cent; under 30 per cent means onboarding is not happening whatever you believe.
6. Recruit the first twenty members by hand, individually, by message, from the twenty conversations. Expect about forty messages to produce twenty members. Tell them it will be quiet, and ask them directly to post in week one.
7. Deliver in month one what you intend to deliver in month twenty, and no more. Whatever you do at launch becomes the permanent baseline, and the promise renews every month whether or not you feel like it.
8. Read Chapter 15 before taking the first payment. This book states no law, no consumer-protection rule, no refund requirement, no data-protection obligation, no payment-processor term, no platform policy and no tax position. Verify with your national consumer-protection body, your data-protection authority, your payment processor's own published terms, and a qualified professional.
